While national brands dominate real estate headlines, an independent brokerage based in Pennsylvania\u2019s chocolate capital has quietly posted one of the industry\u2019s strongest five-year growth runs.<\/p>\n

Iron Valley Real Estate<\/strong> \u2014 now rebranding as IVRE<\/strong> \u2014 placed No. 10 nationally for five-year volume growth and No. 3 for five-year transaction side growth on RealTrends Verified's <\/strong>2026 brokerage rankings<\/a>.<\/p>\n

The firm reported $3.97 billion in 2025 volume and 12,347 sides from its headquarters in Hershey. It added $1.99 billion in volume and 4,315 transaction sides<\/a> over the past five years. <\/p>\n

Rob Cleapor, CEO of Iron Valley, sat down with \u0416\u0438\u043b\u044c\u0435\u041f\u0440\u043e\u0432\u043e\u043b\u043e\u043a\u0430<\/strong> to detail factors in his company\u2019s impressive showing<\/a>.<\/p>\n

\u201cIt was never about agent count for us,\u201d he said. \u201cIt was about impact and market share in the markets that we are in. It\u2019s impact on the community. It\u2019s having brick and mortar and establishing our roots in those communities and being able to take real market share.\u201d<\/p>\n

Cleapor said the brokerage\u2019s low-overhead structure has been critical.<\/p>\n

\u201cThat\u2019s been probably one of the keys to our success, especially with everything that\u2019s been going on, and the last three years being a very difficult time for real estate.<\/p>\n

\u201cWe\u2019ve been bringing on a lot of agents that do volume because they started to look at their bottom line and started to look at what we had to offer. We\u2019re giving the same kind of support that they\u2019re getting from some of these other brokerages, but we\u2019re giving them better splits.\u201d<\/p>\n

Steve Murray, senior advisor for HousingWire and founder of RealTrends and \u0420\u0422\u041a \u041a\u043e\u043d\u0441\u0430\u043b\u0442\u0438\u043d\u0433<\/strong>, said Iron Valley\u2019s model fits a broader trend<\/a>.<\/p>\n

\u201cIron Valley has been coming on strong for years out of central Pennsylvania,\u201d he said. \u201cIt\u2019s like (\u0421\u0430\u043c\u0441\u043e\u043d \u041f\u0440\u043e\u043f\u0435\u0440\u0442\u0438\u0441 <\/strong>\u0438 LPT Realty<\/a><\/strong>); a low-cost model. Around 75% of Realtors don\u2019t make a full time living. So, these companies appeal to people who want to go to the lowest cost place to do their business, and that\u2019s why many of these companies have been growing faster in the market as a whole.\u201d<\/p>\n

Independent brokerages, in general, accounted for 28.79% of market share in this year\u2019s rankings \u2014 up from 26.98% last year.<\/p>\n

Finding your lane<\/h2>\n

Cleapor said independence requires flexibility in an industry climate marked by consolidation and technological advancement<\/a>.<\/p>\n

The company recently began rebranding from Iron Valley Real Estate to IVRE as it expands beyond Pennsylvania into markets like Florida and California.<\/p>\n

\u201cIron Valley as a name doesn\u2019t really resonate in all parts of the country,\u201d said Cleapor. \u201cSo, we made the decision to be flexible enough to understand that our name might be a hindrance in some areas.\u201d<\/p>\n

He specified that existing Iron Valley affiliates will retain the choice to keep current branding or switch to IVRE \u2014 but newly added businesses will come on under the IVRE banner.<\/p>\n

Cleapor\u2019s advice to other independents navigating sweeping industry \u043a\u043e\u043d\u0441\u043e\u043b\u0438\u0434\u0430\u0446\u0438\u044f<\/a> is straightforward.<\/p>\n

\u201cStay consistent and find your lane,\u201d he said. \u201cThere\u2019s no such thing as one brokerage for every agent because every agent has different needs, different wants, a different style of business and a different path to success. The beauty of having a bunch of independent brokerages is all these agents can find their home.\u201d<\/p>\n

Murray said the challenge for large national brands is structural, when considering current areas of success for independents like Iron Valley.<\/p>\n

\u201cThe challenge to the big national guys \u2014 Anywhere, Berkshire, Compass \u2014 because of their full-service approach with a lot of sales offices and all the overhead, is they\u2019ve got to retain a higher percentage,\u201d he said. \u201cThey\u2019ve got to hold on to more of the commission dollar than the Iron Valleys or the Samsons or the LPTs.<\/p>\n

\u201cIt\u2019s kind of like a Nordstrom versus Walmart battle. The big difference between real estate and regular retail is the agents are mobile. They can pack up and take their practice anywhere else they want to. The national average over time has been 20% to 22% of all Realtors either leave the industry or move from one broker to another.<\/p>\n

\u201cThere\u2019s no brokerage I\u2019m aware of that\u2019s figured out some way to glue your agents to you.\u201d<\/p>\n

Local ownership, staying ahead of the curve<\/h2>\n

Cleapor said the decision to franchise rather than operate a cloud-based centralized model was deliberate.<\/p>\n

\u201cIt\u2019s local broker-owners,\u201d he said. \u201cWe felt like it\u2019s important to have a local broker owner for agents and the consumer. Agents need to feel supported when they need help and that\u2019s not going to come from somebody that lives four hours away.\u201d<\/p>\n

The CEO emphasized continuous innovation.<\/p>\n

\u201cWe\u2019re always trying to stay ahead of the curve,\u201d said Cleapor. \u201cOur industry has changed so much the past five years between COVID, the NAR settlements and now consolidation. People went from having sub-3% interest rates to in the sixes and didn\u2019t want to sell their homes. We as broker-owners or franchisors need to stay ahead of that curve and empower our owners and agents to be ahead of that curve.\u201d<\/p>\n

Murray noted that successful independents adapt by reducing fixed costs.<\/p>\n

\u201cInstead of having your own tech platform, they go to a variable cost license so their agents can get a good deal but the company\u2019s not saddled with a big monthly check to underwrite the platform,\u201d he said. \u201cIt used to be a lot of leading brokers had in-house training people \u2014 that\u2019s all contracted out now on a variable basis. Same thing with very large marketing teams. A lot more has been automated.\u201d<\/p>\n

Asked whether fast-growing independents sacrifice profit per side to chase volume, Cleapor said Iron Valley\u2019s profitability ranks higher than 75% of brokerages.<\/p>\n

\u201cCould we make a lot more profit per deal? Of course we could,\u201d he said. \u201cBut does that allow us and everyone else to grow the right way? I don\u2019t know if it does. We could be like everyone else but we\u2019re not. We went with a different path and it\u2019s been really good for us.\u201d<\/p>\n<\/div>","protected":false},"excerpt":{"rendered":"
